The leak

Free returns were priced for honest customers.

Instant refunds became the standard because inspecting a parcel costs more than the parcel is worth. That maths only holds while most returns are genuine — and organised refund abuse has spent a decade proving it does not have to be.

The usual response is blunt: tighter windows, restocking fees, blocked accounts. Every one of them charges your best customers for the behaviour of your worst. Verification is the alternative — friction applied only where the evidence points.
